Map questions to metrics
Build a table: investor question → metric → owner → status (answered / open). Cover NRR, payback, gross margin, Rule of 40, burn multiple, pipeline, and hiring plan.
Prepare retention answers
Be ready to split logo vs revenue churn, cohort curves, and expansion drivers. Use the same NRR/GRR definitions as prior boards.
Prepare efficiency and profitability answers
Show CAC payback, LTV:CAC, gross margin, and Rule of 40 (revenue growth + EBITDA margin) with period alignment. If citing benchmarks, label them directional or sample-gated.
Prepare cash answers
Present runway under base and downside assumptions. Tie burn multiple to net new ARR explicitly.

- Why do investors repeat the same questions each quarter?
- They are testing consistency and whether trends improved, not because they forgot last quarter's answer. Stable definitions make quarter-over-quarter answers credible.
- What if we do not have benchmark data?
- Use transparent calculators and directional public guidance. Do not fabricate peer percentiles; note when cohort bands are unavailable because sample thresholds are not met.
- How do we handle questions we cannot answer yet?
- Log them as open items with a date and owner. Boards prefer honest gaps over speculative answers.
- Should founders pre-brief directors 1:1?
- Short pre-calls with the lead director or chair reduce surprises. Share the same pre-read everyone receives, no side numbers.
